Vanity Metrics vs. True Traction: The Pre-Seed Founder's Survival Guide

2026-10-15 · 6 min read · Velocirator team

Most pre-seed startups don't die from competition. They die from self-deception: weeks of activity that feel like progress but move nothing that matters.

What is a vanity metric?

A vanity metric is a number that goes up without proving anyone will pay you. It flatters the founder, not the business.

  • Waitlist signups with no follow-up activation
  • 'We had a great call' with no next step agreed
  • Social likes, followers and page views
  • Pilots that are free, unlimited and have no end date

What counts as true traction?

True traction is any signal where a customer gives up something real: money, a signature, time on a calendar they committed to, or data they had to dig up.

  • A paid deposit or pre-order
  • A signed LOI with a price and a date
  • Weekly active usage that survives week 4
  • A customer introducing you to another buyer
💡 Rule of thumb: if the customer lost nothing, you gained nothing. Log it as learning, not as a win.

A 3-question test for every win

  • Did someone pay, sign or commit a date?
  • Would this survive an investor asking 'how do you know?'
  • Does it change what you do tomorrow?

Velocirator classifies every logged win automatically as 'Verified True Traction' or 'Vanity Win', so your weekly retro reflects reality, not mood.
